Seven Signs Your SEO Agency Isn't Working for Your Business

Seven Signs Your SEO Agency Isn't Working for Your Business

Key takeaways

  • If your agency can't trace calls back to their source, they can't show they made you money.
  • Ask for rankings across the suburbs you service, not one number checked near your office.
  • Lock-in contracts, jargon-filled reports and ranking guarantees are all red flags.

Plenty of trade businesses pay an SEO agency every month without really knowing what they're getting. The reports arrive, the invoice goes out and the phone rings about the same as it did before.

If that sounds familiar, here are seven signs it's time to ask harder questions.

Signs 1 to 3: the reporting doesn't tell you anything

1. There's no call tracking. For a trade business, the phone is where the money is. If your agency can't tell you how many calls came from Google Maps, organic search or ads, they can't tell you whether their work made you any money.

Proper tracking means every call and form is traced back to its source. Without it, you're paying on faith.

2. They report vanity metrics. Impressions, visibility scores and traffic graphs can all go up while your enquiries stay flat. Visits from people in another country, or people searching for something you don't do, are worth nothing to you.

The numbers that matter are calls, form enquiries and, ideally, how many of those turned into booked jobs. Ask your agency which of last month's enquiries were real jobs in your area. If they can't answer, the traffic number isn't telling you much.

3. The reports are impossible to read. If you need an SEO dictionary to understand your monthly report, it isn't doing its job. A good report tells you in plain English what was done, what changed and what's happening next month.

You should also be able to pick up the phone, ask a question and get a straight answer from someone who actually knows your account.

Signs 4 and 5: nobody can show you real progress

4. They can't show your rankings by suburb. Google Maps rankings change depending on where the searcher is. One ranking number, probably checked near your address, hides the suburbs where you don't show up at all. We explain why in why you rank in one suburb and vanish in the next.

Ask for a rank grid, sometimes called a heatmap, across your service area. If they can't produce one, they don't know where you're winning or losing either.

5. Nothing has changed after six months. Local SEO takes time, usually three to six months for competitive areas. But by six months you should see progress somewhere: better rankings in nearby suburbs, more calls from Maps, new service pages live. If there's no movement and no clear explanation, something isn't working. Our guide to how long local SEO really takes covers what the first 90 days should include.

Signs 6 and 7: the deal works for them, not you

6. You're locked into a long contract. A lock-in contract means the agency gets paid whether they perform or not. An agency that's confident in its work doesn't need to trap you.

No lock-in doesn't mean no commitment. Local SEO takes months, so giving it a fair run makes sense. The difference is that you stay because it's working, not because a contract says you have to.

Check your agreement for minimum terms, cancellation fees and who owns your website and Google Business Profile if you leave. You should own both.

7. They promised guaranteed rankings. Nobody controls Google's results. An agency that guaranteed you a number one spot either doesn't understand that, or said it to win the sale. Some also cut corners with fake reviews or keyword-stuffed business names, which can get a profile suspended.

What good looks like

Here is what you should expect from any local SEO agency, us included:

  • Every call and form tracked back to its source
  • Rankings shown across the suburbs you service, not one number
  • Plain-English monthly reporting on calls, leads and the work done
  • No lock-in contracts
  • You own your website, your profile and your data
  • Honest timelines, and no ranking guarantees

Results should be tied to real enquiries, not just traffic. Alpine Cabins in New Zealand saw 642% growth in organic traffic and 52% more leads after a rebuild. The traffic matters because the leads grew with it.

What to do if you're not sure

Start by asking your current agency three questions. How many calls did you generate last month? Where do we rank across our service area? What are you doing next month? Their answers will tell you most of what you need to know.

Get the answers in writing and compare them with what your own phone and inbox are telling you. Your job book is the most honest report you'll ever get.

If you want an independent view, a local SEO audit shows where your profile, website and rankings actually stand. You can also see how our local SEO reporting works, look through our projects, or book a call for a straight conversation with no pressure.
